Enterprise Diagnostic Coaching for Organizations Where Recurring Problems Outlast Every Improvement Initiative
Build organizational judgment that scales across teams, leaders, and AI-integrated delivery environments.
Your organization has invested in Agile, DevOps, and AI tooling. The same problems are still here. Our Enterprise Program embeds Diagnostic Coaching at scale: identifying what is driving recurring problems, building a custom AI coaching agent trained on your organization, and developing leaders who diagnose and act deliberately rather than reactively.
The Enterprise Challenge
Your organization has invested in Agile, DevOps, platform engineering, and AI agents. Yet the same problems keep surfacing: persistent misalignment across teams, delivery delays despite "moving fast," technical debt that never gets addressed, accountability gaps as AI agents take on more work, and solutions that create new problems.
The real issue is not lack of tools or talent. It is that leaders and teams are acting before the system is fully understood — and as AI accelerates delivery, the gap between action and understanding grows wider.
The Program: 4 Phases
Phase 1: Deep System Assessment (Weeks 1–4)
We interview key leaders, delivery managers, scrum masters, and coaches across your organization. We map recurring problems across teams and platforms, identify violated principles and hidden constraints, and analyze incentive structures, decision boundaries, and ownership gaps.
Deliverable: Comprehensive Problem & Principle Assessment Report with top 5–10 recurring problems diagnosed at the system level, violated principles identified, constraint map, and prioritized areas for training and AI agent focus.
Phase 2: Custom AI Coaching Agent Development (Weeks 4–8)
We build a custom AI coaching agent trained on your organization's specific problems, principles, and context. Your custom agent understands your delivery challenges and terminology, guides leaders through PPA using your real scenarios, surfaces violated principles relevant to your specific context, scales coaching across multiple teams and time zones without additional headcount, and learns from usage to improve over time.
Deliverable: Fully deployed custom AI coaching agent, accessible to all program participants. Integration guide for embedding coaching into existing workflows.
Phase 3: Leadership & Coach Training (Weeks 8–12)
We run two parallel tracks using real scenarios from your organization's assessment:
- Leadership Intensive: For engineering managers, CTOs, and delivery leads. Focuses on system diagnosis, principle-driven decision making, and AI-era accountability.
- Coach & Scrum Master Practicum: For agile coaches and team facilitators. Focuses on facilitating problem diagnosis, just-in-time coaching, and scaling impact without adding process.
Both tracks: 3 hours/week for 4 weeks plus async work. Live sessions use your actual delivery scenarios from the assessment phase.
Deliverables: Trained cohort of leaders and coaches who can apply PPA independently. Session recordings, principle mapping templates, and coaching prompts for ongoing use.
Phase 4: Organizational Integration & Reinforcement (Ongoing)
We help embed PPA into your organization's decision-making rhythms:
- Monthly office hours with Entrowise coaches
- Quarterly system health reviews
- Continuous improvement of custom AI agent based on usage
- Advanced training for new leaders and coaches
- Executive briefings and stakeholder alignment sessions
Deliverables: Sustained organizational capability, continuous learning loop, expanding community of practice, measurable improvement in decision quality.
The AI Advantage: Coaching That Scales
Your custom AI coaching agent provides:
- 24/7 Availability: Leaders can diagnose problems and explore principles anytime, anywhere
- Organizational Context: Trained on your specific challenges, constraints, and violated principles
- Consistent Method: Every leader uses the same PPA approach, creating shared language
- No Hiring Lag: Scale coaching across growing teams without adding headcount
- Learning Insights: Track which problems recur, which principles matter most, and where coaching is needed
But AI doesn't replace human judgment — it amplifies it. The custom agent helps leaders think better, but humans still make the decisions.

Common Questions
How is this different from Agile transformation consulting? Traditional transformations focus on adopting frameworks (SAFe, Scrum@Scale, etc.). We focus on building organizational judgment to solve your specific recurring problems. We don't prescribe practices — we teach leaders how to diagnose and act deliberately within their constraints.
Do we need to stop our current Agile practices? No. PPA works alongside any existing framework. It's a thinking method, not a replacement process. Leaders use PPA to understand why current practices work or don't work, then make informed decisions about what to change.
What if our problems are mostly technical, not organizational? Technical problems in complex systems are always organizational problems. Code quality issues, architecture debt, and platform reliability challenges persist because of decision-making, incentives, and ownership structures — not just technical choices. PPA helps you see the full picture.
How much time will our people need to commit? Leadership track: 3 hours/week for 4 weeks + async work. Coach track: 3 hours/week for 4 weeks + async work. Assessment interviews: 1–2 hours per person. Ongoing: Office hours are optional, agent is on-demand.
Can we start with a smaller pilot? Yes. We offer pilot programs for 1–2 teams before scaling enterprise-wide. Contact us to discuss pilot options.
What happens after 16 weeks? You have a trained cohort of leaders and coaches, a custom AI agent, and ongoing support. Most organizations continue with quarterly reviews, new cohort training, and agent improvements.
How do you measure success? Leading indicators: Problem diagnosis quality, principle recognition, coaching engagement. Lagging indicators: Recurring problem reduction, delivery predictability, leadership confidence. Long-term: Decision-making maturity, organizational learning velocity.
